
It happens every fall. The line of trucks snakes out to the road, the scale house is jammed, and the phones are going nonstop. Your people are working hard. Nobody is slacking off. Yet the same complaints come in year after year. Drivers waited more than an hour. The facility is always backed up. Somebody is convinced you need another pit.
Come February, the frustration fades. Notes get buried on a legal pad or lost in an email thread. And when October rolls back around, the whole thing starts over. Different year, same problem.
What is missing is not effort or experience. What is missing is a simple, shared way to capture the problem, dig into what is actually causing it and lock in a fix that holds from one season to the next. That is exactly what the A3 problem-solving tool is built to do.
What Is an A3, Anyway?
The name comes from the paper size, an 11-by-17-inch sheet, which is just big enough to hold the whole story and just small enough to force you to be clear about it. Toyota engineers developed the approach decades ago and sized it to fit through a standard fax machine on purpose. If you could not get your entire problem, analysis and action plan onto that one sheet, you did not understand the problem well enough yet.
That structure fits grain and feed operations about as well as anything out there because the worst problems in this business tend to be cross-functional and repeatable. Harvest bottlenecks, reclaim slowdowns, railcar loading issues, feed quality complaints, mixer changeover delays and safety near misses rarely belong to one person or one department. They involve the scale, the pit, the office, maintenance and management all at once. How the Page Is Laid Out

You start with the background and a short problem statement that explains why this situation matters, connected to real dollars, safety risk or customer impact. Then you describe the current situation with actual data and a simple process sketch. In lean thinking, this is called going to the gemba, which just means going to where the work happens and watching it firsthand. At a grain facility, that might mean timing truck arrivals, watching how the probe line moves or counting how long the scale sits idle between loads.
Next, you write a target. A vague goal like reducing downtime is not much use to anyone. A goal like reducing average truck turn time from 68 minutes to 35 minutes or less by next harvest gives the team something real to aim at and something real to measure afterward.
The root cause section is where A3 thinking earns its keep. Using a simple tool like asking why five times in a row, or sketching a cause-and-effect diagram, the team works past the surface symptoms to find what is actually driving the problem. A motor that keeps failing may be failing because lubrication is not happening on schedule, and lubrication is not happening because the maintenance checklist was dropped during a staffing change and never brought back. Replacing the motor again without fixing that will just produce the same result a few months later.
From there, you list specific countermeasures tied directly to the root causes you found, lay out who is doing what and by when, and then come back after the changes are in place to see whether the numbers actually moved. If they did, you standardize the new approach so it sticks. If they did not, you record what you learned and adjust. Either way, the page becomes a permanent record of how your team worked through the problem.
Why This Tool Fits Grain and Feed
Grain elevators and feed mills run on thin margins, short seasons and the accumulated knowledge of experienced people. Pick something that affects safety, throughput, quality or customer trust. Harvest truck lines are a natural starting point. Recurring mixer downtime, frequent misloads or bin changeover delays are good candidates too. Pull together an operator who does the work every day, someone from maintenance or engineering, and a manager who can remove obstacles when the team runs into them.
Stand at the place where the problem happens, sketch what the process actually looks like and capture some basic numbers: times, counts and complaint frequencies. Then write a sharp problem statement and a clear target. Walk the process step by step and ask what slows things down the most and why until you get to causes you can actually do something about.
From there, it is a matter of picking a short list of countermeasures, assigning them to real people with real deadlines, posting the page somewhere the team will see it every day and coming back to measure results when the season arrives. Many of the best A3s in the world still start on paper and a clipboard. You can digitize later if that makes sense. The thinking is what matters, not the format.
Handling the Pushback
Most operations hear the same objections when this kind of tool shows up. People say they do not have time to fill out forms. The honest answer is that the time is already being spent, just on reliving the same problem season after season. An A3 trades some of that frustration for structured problem solving.
Some will say nobody on the team is a continuous improvement expert. That is fine. The best A3s are written in plain operator language, not consultant language. A simple template and a real problem are enough to get started. Others will worry that management will just file the pages away and nothing will change. That one is on leadership. When managers ask to see active A3s, walk through them on the shop floor and make decisions based on what is written there, the team understands pretty quickly that the work matters.
What It Looks Like When It Works
Back at that country elevator with the chronic harvest lines, an A3 pilot changed the conversation. Instead of arguing about whether to pour more concrete, the team sat down with the actual data. They timed every step in the process from truck arrival to exit. The results were a surprise.
The biggest delays were not at the pit. They were at the probe and the office. Drivers were waiting on grades, asking questions that should have been answered before they left home and filling out paperwork while equipment sat idle. The pit was actually sitting empty more than anyone realized.
The countermeasures were simple: preharvest grower meetings to clarify moisture policies and procedures, preprinted tickets for frequent customers, a separate lane for wet corn and a standardized sequence for probing and grading so nobody had to improvise. The pit layout did not change. The staffing did not change. The thinking changed.
The following harvest, average turn time dropped by more than 30 minutes. Overtime eased. Growers noticed. Employees noticed even more, because they could point to a page on the wall and say, “That is how we figured it out, and that is how we run it now.”
Problems into Playbooks
Shrink, downtime, quality variation, safety risk and inefficiency are not just the cost of doing business in grain and feed. They are signals that something in the process is broken, and broken processes can be fixed when a team takes the time to understand them properly.
The A3 does not promise overnight transformation. It promises something more practical than that: a reliable method for finding the right fix instead of the fast one. Over time, a binder or a digital folder full of completed A3s becomes the written memory of how your operation learned to run better. Finished pages on truck flow, bin changeovers, mixer performance and safety incidents can be pulled off the shelf and used again when a similar situation comes up. The improvement compounds. The learning sticks.
